How It Works

A structured five-phase approach developed from 30+ years of delivery operations experience inside cloud and technology consulting firms. Every engagement runs through some part of this arc — but not every engagement runs through all of it.

The ADAPT Framework

ADAPT is the complete arc — but not every engagement starts at Phase 1. Some clients arrive with a clear diagnosis and need help architecting the fix. Others have the roadmap and need hands-on execution. ADAPT is the framework; your starting point depends on where you are.

Five phases. One continuous arc.

Phase 01
A
Assess

Before I can diagnose anything, I need to understand how your firm actually operates — not how the org chart says it does. This phase combines structured intake, document review, and stakeholder interviews to build a complete picture across all ten operational domains.

Establish the operational baseline.

Structured intake
Data collection across your delivery model, team structure, and client profile
Document review
SOWs, project artifacts, utilization reports, and existing delivery frameworks
Leadership interviews
How leadership sees the business versus how delivery operates day-to-day
Delivery team interviews
Where the friction actually lives — escalation paths, process gaps, tool pain
Phase 02
D
Diagnose

Surface findings with evidence and economic impact.

Assessment data is analyzed against a library of operational patterns built specifically for cloud and technology consulting firms. Every finding is tied to evidence, assigned a confidence rating, and quantified against your P&L. This is what separates a TunTech diagnostic from a consultant's opinion.

Pattern matching
Operational patterns across all ten delivery domains
Evidence attribution
Every finding tied to a specific source — interview, document, or data point
Confidence ratings
Confirmed, inferred, or derived — so you know the strength of each finding
Economic quantification
Margin risk, utilization drag, and revenue exposure tied to each finding
Phase 03
A
Architect

Build a roadmap scoped to your reality.

Once findings are clear — whether from a TunTech Operational Performance Diagnostic (OPD) or from your own internal assessment — the Architect phase prioritizes recommendations against your runway, team capacity, and risk tolerance. It produces a sequenced roadmap that tells you what to do first and why, or designs the structural fix the situation calls for (a PMO, a delivery framework, a governance model).

Priority sequencing
High-impact, low-effort items surfaced first
Dependency mapping
Fixes that unlock other fixes identified and ordered
Executive Briefing
Leadership-ready summary of findings and roadmap
Effort estimates
Realistic scope for each roadmap initiative
Phase 04
P
Pilot

Implement the highest-leverage changes first.

Targeted implementation of the highest-leverage changes — with embedded support to ensure frameworks land the way they were designed to. The Pilot phase is where the work actually changes how your firm operates. Most engagements see measurable improvement within the first 60–90 days. This phase can run inside an OPD-led arc or as a standalone engagement for firms that already know what to fix.

Framework implementation
PM frameworks, delivery processes, and PMO buildout
Consultant development
Training and coaching for delivery managers and PMs
Process documentation
Repeatable procedures that survive personnel changes
Progress tracking
Measurable milestones against the roadmap or operating goals
Phase 05
T
Transform

Sustain and scale the improvement.

Operational improvement is only real when it holds under growth pressure. The Transform phase establishes the measurement systems, management disciplines, and ongoing advisory cadence that keep your delivery operation improving as your firm scales.

Portfolio visibility
Dashboard and reporting systems for delivery leadership
Utilization management
Resource management practices that protect margin
QA and escalation
Structured quality assurance and escalation protocols
Ongoing advisory
Continued retainer support as your firm grows

The OPD covers ten interconnected domains — every dimension of how a cloud and technology consulting firm operates, from how you win work to how you manage finances and prepare for AI. The same ten domains anchor every TunTech engagement, regardless of where you enter the ADAPT arc.
